01 · The challenge

Three regions, four currencies, seven languages, one program to run.

Trendyol is Türkiye's biggest e-commerce marketplace and part of Alibaba Group's international portfolio. The brief was simple to write and miserable to run: build creator-affiliate coverage in three regions in parallel. Azerbaijan first, then Romania and Greece, then six Gulf markets: UAE, Saudi Arabia, Qatar, Oman, Kuwait, Bahrain. Nine countries on the spreadsheet, seven languages on the creative side, four currencies they were willing to pay creators in.

For the first two years it was spreadsheets all the way down. One per country, one per month, one per payout cycle. Discovery happened in DMs. Attribution lived in agency dashboards that didn't talk to each other. Each payout cycle ran late because every region had its own FX rate, its own tax note, its own approval queue.

What the team actually needed was one place for the whole program: one creator database to search across all nine countries, one affiliate engine that issued tracked links, one inbox for the monthly performance Excel each agency dashboard exported, and one payout queue that handled local currency without anyone copy-pasting an IBAN.

The numbers below are the lifetime of each regional program. Azerbaijan was the seed market, it proved the playbook before the team rolled it out to Romania and Greece, then into the Gulf as Trendyol's parent group kept opening doors across the region.

Discovery, one country at a time

Romania is not Greece, Greece is not Saudi. The team built each shortlist on its own, filtering Keepface's 20M+ creator DB by country, by language, by the niches that actually shop at Trendyol, so the talent on each program reflected the market, not a global template.

One affiliate link, kept alive

Affiliate Engine

Every creator gets a personal Trendyol storefront link tagged with the right region. The link stays live month after month, no campaign-by-campaign re-issuing, no dead links to chase down two years in.

Monthly Excel, one reconcile

Affiliate Monthly Import

Trendyol's agency dashboard drops a monthly Excel for each region. Keepface's bulk importer reads it, matches every order back to the right creator, and recalculates payouts in one pass, what used to take a week of cross-checking now lands in an afternoon.

Payouts in local currency

The same payout engine sends RON, EUR, SAR, AED and AZN, converted at whatever FX the agency dashboard locked for that period. Each payout slip carries the right country-specific tax note, no one is copy-pasting an IBAN at month-end.

07 · What the data is telling us

Four things you only see once the program has been running this long.

Romania does most of the lifting

Romania on its own brought in $3.03M, about half of everything the program has ever attributed. 479 active creators, around $6.3K of GMV apiece over the run.

November pays for the year

BFCM season is when the curve goes vertical, November is the top revenue month, every year. November 2025 alone did $521K with 927 creators live in the same window, and nobody had to re-activate them by hand.

Saudi looks nothing like UAE

Saudi Arabia pulls roughly twice the revenue of UAE with less than half the creators, 137 against 333. UAE works on volume from lifestyle accounts; Saudi keeps converting on modest-fashion specialists like @loloa__fashion2.

The tail markets need a different motion

Bahrain, Oman and Kuwait together added up to about $40K across 44 creators. Broad recruitment is wasted there, the data points to a small, hand-picked shortlist instead.

08 · Where it goes next

Lock in the top 20 creators

The top 20 names across all three regions delivered roughly $2.4M, about 40% of the whole program. They're worth annual deals before someone else makes one first.

Double down on Greece

In 2025 Greece grew faster per-creator-month than any other CEE market. Pushing recruitment harder in Q4 is the lowest-risk growth lever on the board.

Add an install bonus

27.7K app installs already came in as a by-product of the program. A small creator-side bonus on first install would unlock the mobile-first segments in MENA that revenue alone never reaches.
